AI consulting that leaves a system behind
Most AI consulting ends with a deck. This ends with named owners, a signed governance policy, two workflows rebuilt and running, and a scorecard your team keeps using after we leave.
Zorn AI is the operating system for AI adoption. We work with Canadian leadership teams at companies of 30 people and up, in any industry.

The problem isn't the tools
93% of Canadian organizations use AI. 2% see a return (KPMG Canada, 2025).
That gap isn't a technology problem. Every function in your business has an owner. AI showed up without one, and it's been drifting ever since. 36% of organizations have no AI governance function at all, and 65% of leaders name unclear ownership as their top barrier (PwC Canada, 2026).
You've probably heard some version of this from your own team: we bought the tools, nobody used them. Or: no one knows what anybody else is doing.
Six parts of AI that need an owner
Adoption is six things, and each one needs a name next to it. When they have one, AI is adopted. When they don't, it drifts.
| The part | The question it answers | Where it gets answered |
|---|---|---|
| Leadership | Who owns AI here, and why does it matter to the business? | The leadership session |
| Tools | What's approved, what are we paying for, and what should we retire? | The AI Inventory, in Foundation |
| Data | What can AI touch, and what can it never touch? | The governance policy |
| Workflows | Where does AI do real work, with a person still in the loop? | Process walks and rebuilt SOPs |
| People | Who's skilled, who's adopting, and who's the champion? | Role mapping and training |
| Results | What's AI worth here, in dollars and in how the work feels? | The scorecard your team runs monthly |

How the work runs
Four stages. You can stop after any of them.
Align. Leadership in the Age of AI, a 90-minute working session. Your team fills in the six owners. We run the readiness questions live and score them. You keep the score and a written note within two days, whether or not you work with us.
Foundation. Two to four weeks. Find it. Half a day on site, staff interviews, your tool and spend records, and one workflow walked end to end with a dollar number attached. It closes with The Findings Session and seven documents, including the Governance One-Pager and the 12-Month Plan.
Adoption. Three to six weeks. Build it. The install. Owners named, twelve months of reviews booked in your calendar, two priority workflows rebuilt as SOPs and shipped as working skills your staff use on real work, governance signed, team trained. It ends on the handover test: your owner runs one monthly review without us.
Partnership. Twelve months. Run it. Your AI operations team without the hire. We run the monthly review, keep the scorecard honest, refresh the opportunity list each quarter, and build what's next.
The full stage detail, with every document named, is on how it works.
Where to go from here
- AI strategy consulting if you need direction and a plan leadership can approve.
- AI readiness assessment if you need an honest read on where you stand first.
- AI governance consulting if the rules and accountability are the gap.
- AI training for employees if your people need to know how to use it properly.
Who this is for
Canadian companies of 30 people and up, any industry, where leadership wants to run AI as part of the business.
We're not the cheapest, and we're not for a company that wants to hand AI to one person and forget about it. If you want a single chatbot wired up for the lowest price, there are faster options than us.
Questions
01 What do AI consulting services actually deliver?
Ours deliver documents and working systems, not recommendations. Foundation ends with seven named pieces including the Governance One-Pager and a 12-Month Plan ranked by return. Adoption ends with two workflows rebuilt and running, governance signed, and your owner running the monthly review without us.
02 How is this different from a tool implementation?
A tool implementation gives you software. This gives AI an owner, rules, rebuilt workflows, and a number. Using AI is not the same as adopting AI.
03 Do we have to start at the beginning?
Most teams start with the 90-minute leadership session, because it's the cheapest way to find out whether the rest is worth doing. You can stop after any stage.
04 What size company is this for?
30 people and up, any industry. Smaller works when the leadership team is at the table.
05 How do you prove it's worth anything?
In dollars and in how the work feels. Hours saved, costs cut, revenue gained, with the math shown so it holds up in front of a CFO. That's what the scorecard tracks.
